As the stack matures, value will migrate to areas where scarcity still exists: proprietary data, regulated workflows, brand trust, and customer-owned context. The market will reward businesses that turn AI into operating leverage without becoming interchangeable wrappers. In the next wave, the best returns may not come from the most visible model companies, but from the boring control layer inside purchasing, compliance, support, security, or finance. Founders should build where switching costs rise every quarter, not fall. Investors should favour companies that create institutional habit, not demo-day excitement. The real question is not whether AI can do the work. It is whether it can become the work.
