AI is quietly killing the “one price fits all” era. The most interesting revenue innovation is not subscription, usage, or outcomes in isolation — it is the hybrid stack: a base fee for access, variable pricing for scale, and outcome-based pricing for trust. AI economics are unstable early on. Costs move, model quality changes, and customer value is uneven. A hybrid model absorbs that uncertainty better than rigid seat pricing. More importantly, it aligns incentives. Buyers want predictable spend; sellers want upside when value is real. The contract becomes a signal of seriousness.
